The €500 a month you are leaving on the table without reactivation

Most salon owners know they lose regulars over time. Few have ever put a number on it. I ran the calculation with a hair salon in Milan last month - here is what it looked like, and it is representative enough to apply to your own numbers.
The starting picture
Bella Vista Hair Studio (illustrative composite, based on typical numbers of independent salons in the €10-15k/month bracket):
- Roughly 1,200 clients tracked in their booking system
- Average visit ticket €55
- Average client visits per year: 6 (roughly every two months)
- Silent churn: about 12 percent of the base slips into 90+ days of silence each quarter
The calculation
12 percent of 1,200 = 144 clients silently drifting per quarter. If left alone, most of them are gone for good. Industry-standard reactivation email campaigns pull back between 15 and 25 percent of that bucket. Let's take the low end: 15 percent.
15 percent of 144 = 22 clients reactivated per quarter. Each returning client typically books 1.5 to 2 visits over the following six months before either staying or leaving again. Assume 1.5 visits at €55.
22 clients × 1.5 visits × €55 = €1,815 recovered per quarter. Over 12 months: €7,260 in additional revenue you were not going to see. Divide by 12 and it is roughly €600/month of pure recovery, most of it high-margin (returning clients typically add on a product or a small service).
What it costs you to run this
The reactivation loop, if you do it manually, is one hour of your time every quarter to draft the message and pull the list. Doing it manually is the trap - most owners will do it once, feel proud, then never repeat. Automated, it costs you the price of one lunch per month (€29/month starter tool).
The €500 a month figure
Take our €600/month recovered, subtract the €29/month tool, and you land at around €570 in incremental net cash flow. Round it to €500 to be conservative and account for the discount you offered to lure them back.
How to know if this applies to you
Pull your booking system and count everyone who has not been in for 60+ days but visited at least 3 times before. If that number is more than 20, you are leaving real money on the table. Send them a message. See what happens.
